This starts with agreeing on a clear, measurable outcome before work begins, enabling the team member with the resources and access they need, running regular structured check-ins using three questions, what progress have you made, what is blocking you, and what do you need from me, and conducting an honest review when a project completes. This system creates accountability without constant checking.
GROW is a four-step coaching framework used by leaders to help team members solve their own problems rather than giving them the answer directly. G stands for Goal, what does the person want to achieve from this conversation. R stands for Reality, where are they now and what have they already tried. O stands for Options, what could they do, and what else. W stands for Way Forward, what will they commit to, and what support do they need. A leader using GROW asks questions throughout and gives no answers, which builds the team member's capability and ownership rather than their dependency.
Telling means giving a direct instruction or answer, which is appropriate when someone is new, when there is a clear right answer, when it is a non-negotiable standard, or when speed matters more than development. Coaching means asking questions to help the person think through the solution themselves, which is appropriate when the person has some capability, when the goal is long-term development, or when ownership matters more than the speed of the answer. Most leaders default to telling even when coaching would serve the situation better, which gradually creates a team that cannot function without them.
